Introduction

The circular economy is often introduced as recycling with better branding. It is close to the opposite: recycling is the last resort in a circular system, and a design that relies on it has usually already failed.

The order of operations matters

Refuse, reduce, reuse, repair, refurbish, remanufacture, then recycle. Each step preserves more of the energy and material already invested in a product than the one after it. Recycling a laptop recovers a fraction of its embodied carbon; keeping the same laptop in service for three more years recovers most of it.

Design decides what is possible later

Whether a product can be repaired is settled at the drawing board, not at the end of its life. Glued assemblies, proprietary fasteners and unlabelled polymer blends make every downstream option worse. Modular construction, common fasteners and marked materials make them all cheaper.

Measuring circularity without fooling yourself

Collection rate is the metric most often quoted and the least informative — it counts what enters the system, not what comes out of it usable. Yield by material, and the share of output that displaces virgin input, are harder to game and much harder to collect.

Where the money is

Waste is a purchased input that leaves without being sold. Most organisations find their first circular savings not in a new product line but in process losses they had never measured, because nobody owned the number.
